DAY 1	Kickoff (60 min, leadership). Confirm scope: 4-6 high-leverage workflows targeted for audit, AI, automation, or agent deployment. Walk through your business's tech stack, customer/job/matter/claim segmentation, and leadership-level priorities for the audit period.
DAYS 2-3	Workflow shadowing (asynchronous). We observe live workflows in your business's actual systems. No leadership time required — just permissioned access to the workflow tools your team uses daily.
DAYS 4-5	Operational measurement. Time-and-motion across the 4-6 targeted workflows. Quantify hours per team member per week, senior-rework hours, and where AI, automation, or agents have the highest leverage. Senior-staff brief check-ins (30 min each).
DAY 5 ✓	Checkpoint 1 (60 min, leadership). Workflow map walkthrough. Leadership confirms priorities for Week 2 deep dive. Total leadership time so far: ~2.5 hours.

WEEK 2 · PILOT DESIGN & ROADMAP

DAYS 6-8	Pilot Agent & automation design. Build agent and automation specs for the three highest-leverage workflows in your business. Ground each in your actual operational history, customer communication patterns, and house style — not a generic template.
DAY 8 ✓	Checkpoint 2 (60 min, leadership). Spec review. Leadership shapes the deployment roadmap. Decide which agent or automation goes first.
DAYS 9-10	Phased roadmap + benchmark. Build the 90-day deployment plan: which workflow first, ROI math per agent or automation, peer-business benchmark. Quality and capacity-recovery metrics with quarterly re-measurement protocol.
DAY 10 ✓	Checkpoint 3 (90 min, leadership). Final readout. Workflow map, Pilot Agent / automation specs, 90-day deployment roadmap, and ROI math handed off in writing. Total leadership time across two weeks: 5-8 hours.

Loom training video. A walkthrough of the Pilot Agent and automation specifications and 90-day roadmap, recorded for your team. Useful for onboarding ops staff or new hires who need to execute the roadmap without sitting through the audit themselves. Typically 20-30 minutes, indexed by section.
Pilot Agent & automation specifications (technical doc). Detailed enough that you could build the agents and automations yourself or hand them to a different vendor. Includes data inputs, expected outputs, human review cycles, and grounding requirements per agent or automation.
Time-Sink Heat Map. The baseline measurement framework — where your team's time is currently leaking, scored by hours-per-week and AI / automation leverage. The same heat map gets re-measured quarterly so you can prove the deployments are working, not just feel like they are.
